Roofing Slate Factory Quality Control: 8 Gates Between Quarry and Container

The short version: slate quality is decided in eight places, and only one of them is a laboratory. The rest are eyes, hands, and a weighing scale at the quarry gate, the sizing table, the dressing line, and the crate. A factory that talks about QC but can't show you its numbers — reject rate at the bench, moisture at loading, thickness spread, and how many tiles ring instead of thud — is describing a slogan. A factory that can, is describing its morning. Here's what to look for when you visit one.

I run the quality line at a slate factory in Jiujiang, and I've been at it long enough to notice a pattern: when a buyer visits, they always ask about the test reports. When they lose sleep, they ask about something else entirely. The question that wakes them up at three in the morning is never "is the slate good?" It's "is the slate I'm getting the slate I approved — and how would I know?"

So let me be honest with you about where quality really happens, because I've sat at the sorting bench long enough to watch it decide everything. The report matters — the numbers in the EN 12326 test, the water absorption, the flexural strength — but those numbers describe the stone as a whole. They're a snapshot of a rock formation, not a promise about the two thousand tiles in the crate next to the door. What makes the difference between those tiles is the daily discipline between the quarry face and the container — a chain of gates that most factories don't think of as "QC" at all. I think of it as eight gates, and here they are.

Gate 1: The quarry face — quality is bought here, not fixed later

Before the block, before the frame, before the first tile is split, there is a wall of rock that has been there for four hundred million years. I'm not being poetic. The slate in our region was laid down in the Silurian period, and its character was decided then: the grain direction, the tightness of the bedding, the amount of pyrite dust scattered through it, the odd band of carbonate that shows up as a pale ribbon. You cannot fix any of that. You can only decide which part of the face to take, and when to stop.

That decision is the first quality control, and it happens with the most unscientific instrument we have: a pair of boots and a man who's walked the same benches for twenty years. The quarryman walks the exposure at the start of each shift. He's not looking for beauty. He's looking for change — a seam that's closed the week before, a patch where the stone starts to "fat" (that's the local word for soft, clay-rich slate that won't ring clean), a zone where the colour starts to drift away from the batch we're cutting. When he sees one, the block comes from a different part of the face, or the shift stops until the geology settles.

If you're buying from a supplier, you'll never see this. The quarry is a half-hour drive from the factory and the decision happens at 6:30 in the morning. But it matters to you more than almost anything, because the roof you're going to install is not an average of the quarry's output — it's a cross-section of whatever blocks we happened to be cutting the month your order ran. And if the guy in boots catches the bad zone early, the bad zone never becomes your order. When I hear a buyer say "I bought certified slate," I always think: the certificate describes the stone. The boots describe the batch.

Gate 2: The sawing and splitting yard — where the good stone can be ruined in one minute

Once the blocks are cut into slabs and then into the individual dimensions we sell, the quality conversation moves somewhere more dangerous: the blades. Slate is hard, and the steel frame saw that parts a block will dull, wander, and if nobody's watching, cut the tiles out of square. A tile that's out of square is a tile that will never lay a straight course on a roof. A tile that's not at square is the first thing a slater notices, because his pattern line starts to drift, and he blames the roofer who laid the course before him.

So the second gate is a crew checking dimensions as they come off the saw: length, width, and the squareness of the corner — done with a simple steel square that has been re-squared itself once a year, and a calliper for thickness. The tolerance we work to on the CNC side is ±0.5mm, and I've explained to three different buyers why that number matters more than a tenth of a percent in the test report. The report's absorption test is a number you will never feel with your hands. A tile that's 1mm thicker than spec changes the weight of your roof by a surprising margin over a thousand tiles, and the fixings and the headlap you planned on will be working with different values. That's not a lab conversation. That's a pallet conversation.

Gate 3: The sorting bench — where QC hires most of its hands

If the quarry is the first gate and the saw is the second, the third is the one that does the real work. The sorting bench. This is the room where the individual tile gets its whole life judged in about eight seconds. Every tile. Not a sample. Not a random batch, the way some suppliers define it. Every single tile passes through a pair of hands, because a split that the eye missed can show up three years later on a roof, and my reputation can't afford the first one.

What the sorter's eye is trained on is more detail than I can list here — the full catalogue is the defects field guide on this site, and it's worth a read before you talk to any supplier. But the eight-second pass is mostly these four:

  • The ring test. Every tile is tapped. A clean ring goes right; a dull thud goes to a separate pallet, and if the thuds start coming faster, the whole bench stops and the saw takes a look at what the frame's been feeding us. This one habit, more than any other, is what separates the factories that ship cracks from the ones that catch them.
  • The thumbnail edge pass. Along the four edges, once each. Looking for flake, for delamination at the end, for the crumbling that says the stone's gone soft near the rim.
  • The colour read. Each tile against the batch standard — the first tile of the run, hung on a board. Not "does it look blue-black" — "is it close enough to this one". A human eye, properly trained, reads three shades of grey better than a machine can without a lot of expensive cameras. And the buyer's roof only looks even if the bench felt the same way about every one.
  • The pyrite walk. A slow look across the face for the golden specks. A few is natural slate; a face full goes to the reject pile — or, if it's bad, the tile goes to the reject pile, and the question goes back to the quarry, because that's a block problem, not a tile problem.

The people at this bench are not machines, and that's the point. Machines sort by one variable at a time. The bench sorts by a whole life experience — the weight of the tile, the sound, the feel of the edge, the way the light falls. I've watched a new sorter take three minutes on a tile and still miss a pyrite face; I've watched an old hand glance at a tile for half a second and pull it off the line before I could say why. That's not magic. That's the same eight-second decision made sixty times a day for fifteen years.

Gate 4: The moisture check — the number nobody asks about, and the one that kills roofs

Now we get to the gate that nobody in the buyer's office ever asks about, and it's the one I'd put my money on as the cause of a whole category of rooftop failures that get blamed on everything else.

Slate is a rock, and rocks don't rot. But slate is also a sponge of a particular kind: it can hold water in its micro-structure, especially if it came off a wet saw, and especially in the rainy season of a Jiujiang spring. And that water has a specific talent. When the tile is packed and shipped, and the temperature inside a steel container swings between a 40°C afternoon and a cold night at sea, that moisture moves, it condenses inside the tile's hairline cracks, and then the first frost at your site freezes it, expands, and turns a hairline into a real crack. The tile arrived looking fine. The crack appeared on the roof a year later. And everybody blames the quarry, when the real answer is wet tiles shipped in a container.

The fix is not exotic. It's a drying bed and a moisture sheet. After the tiles are dressed and washed, they're stacked on a rack to air for two to four days, not packed on the same day. The moisture content is checked with a pin probe and recorded on a sheet, and we will not pack a lot above the spec — for our stone, below 0.5% by weight. A factory that can't show you its moisture numbers, or that packs the day of the wash, is a factory that's been lucky so far. The test report in your hand says nothing about this. Gate 5: The final dimension gate — before anything is graded

Right before a tile gets its grade and its price, there's one more pass with the calliper and the square. We call it the "top-four": the four edges of the tile, measured twice — length, width, thickness, and square. This is the gate that keeps a three-eights batch from drifting into a six-millimetre batch halfway through the run, and it's the gate that gives a contractor a decent night's sleep, because the slates that land on a roof battens at even spacing and even thickness, instead of a run where every fifth tile sits high and every seventh sits low.

If you're a buyer watching a factory run, this is the gate to stand at. The sorting bench you can trust once you've seen it. The calliper you can check yourself. Watch the operator pick up a tile, run the square on the corner, drop the tile, pick up the next. If the tool moves with the tile — if it reads every tile, not every sixth — that's a factory that means it. If it reads the first, glares at the pile, and writes a tick on the sheet, that's a factory that's counting, not checking.

Gate 6: The packing — where the roof's first enemy is your own hand

After all those gates, the most unglamorous one: packing. And it's the one where I've seen good factories hurt themselves the most, and it's the one where your breakage claim will be born or avoided.

The inspection checklist page covers the receiving side of this — the crate, the packing slip, the breakage allowance you should expect. From the factory side, the rules are equally fixed:

  • Slates stand on edge, not stacked flat. Flat stacks let the weight of the pile find every hairline crack.
  • Dried first, and only then wrapped. Packing a damp slate into a crate is signing a bill of a crack.
  • The straps go tight, but not tight enough to bite the tiles. Wooden spacers between the slates — always wooden, never bare metal.
  • Every pallet gets its own number and its own piece of paper: size, thickness, quantity, batch. That paper is your right to a claim, and the factory's alibi — and it makes the pre-shipment inspection ten times easier, because the inspector opens a pallet and checks the paper against the pallet.

None of this is going to appear in the test report. None of it is a spec sheet item. But when I read a claim for a broken lot, the first thing I ask is always the same: was it packed on the flat, and was it dry? The answer explains three quarters of the breakage, and the rest is the container's fault, which no factory can prevent entirely — which is exactly why the good ones put a little foam, a little air, and a whole lot of care between each row.

Gate 7: The 100% individual inspection — the gate that used to be a joke

Now here is where I tell you the one thing that separates us from a lot of factories in the trade: every single tile is inspected, not a sample. I know how that sounds, because I've watched buyers' eyebrows go up when they hear it. But there's a reason we built it that way, and it's the same reason the sorting bench exists: the sample method works for a uniform product. Slate isn't uniform — it's natural, it's variable, and the variation is exactly what the sample method's a statistical edge can't protect you from. A batch could pass a 10% sample with flying colours and still contain a run of six delaminating tiles hiding in the middle of a crate, because the frame produced a streak that day that the eye sorted wrong.

The 100% pass is expensive in labour and slow in throughput, and that's why it's the first thing a factory drops when it's under pressure. So the question to ask a supplier is not "do you do a 100% inspection?" — everyone says yes — but "what's your reject rate at the bench, and what does the rejected lot go to?" A factory that knows the number is a factory that measures the system. A factory that hesitates — that's a factory that's hoping. And what happens to the rejects is a separate signal: the honest ones get sold to the local building market or become backfill; the dishonest ones get mixed back into the next order and wait for your roof.

Gate 8: The final paperwork — the batch number that keeps the whole story straight

The last gate isn't a bench at all — it's a piece of paper. Every batch that leaves the yard gets a number that ties together: the quarry block, the date, the saw line, the sorter, the moisture sheet, and the final test report. The reason is simple, and it's the one you actually rely on when you receive the goods: the test report is only worth anything if it describes the batch you got.

So the packing list that travels with your container carries that number, and when you use our inspection checklist at your gate, the first thing you'll look at is whether the number on the report matches the number on the crates. Three matches and you're holding a real paper trail. A mismatch, and the report is describing somebody else's stone — and that's a conversation that should happen before the container is opened. The factory that keeps batch records clean is the factory that's ready for you to check it, which is the whole point.
